There's no debate left about whether AI changed software development. It did. Every conference talk, every engineering blog, every Hacker News thread in 2025 acknowledges the shift. Some celebrate it, some mourn it, but nobody credibly claims that nothing happened.
What people do still argue about is where the real impact lands. Most of the conversation focuses on code quality — can AI write good code? Can it handle complex logic? Will it hallucinate a security hole into your codebase? These are valid questions, but they obscure a bigger one.
AI didn't just increase code output. It changed what the bottleneck is.
The asymmetry nobody planned for
A year ago, a team of five developers produced a certain volume of code per sprint. Today, the same five developers, armed with AI assistants, produce significantly more. The estimates vary — 2x, 5x, 10x depending on the task — but the direction is unambiguous. Code generation scaled.
Here's what didn't scale with it: everything that happens after the code is written.
Code review didn't scale. A senior engineer who could review four pull requests a day can still review four pull requests a day — except now there are twelve. Architectural coherence didn't scale. When code arrives faster, the implicit shared understanding of how the system fits together erodes faster too. The mental models that a team lead carried in their head — how modules relate, where the boundaries are, what conventions the team follows — those get overwhelmed when the volume of change outpaces the rate of human comprehension.
Long-term maintainability didn't scale either. AI-generated code can pass every linter, every test suite, every static analysis tool you throw at it, and still introduce subtle architectural drift that only becomes visible months later when someone tries to extend the system in a way the original generation didn't anticipate.
The result is a new kind of technical debt — not sloppy code, but incoherent code. Individually correct, collectively confused.
This isn't a review problem. It's a process engineering problem.
The instinctive response is to throw AI at the review side too. Get another model to review the code that the first model generated. This helps, but it treats the symptom. The actual shift is more fundamental: the development process itself — the entire pipeline from ticket to production — has become an object that requires continuous engineering.
Consider what a team lead or CTO used to do. You'd set up a CI/CD pipeline, define a code review policy, pick your tools, establish conventions, and then mostly leave it alone. Maybe you'd revisit the process once or twice a year. The process was infrastructure — stable, background, boring.
That's over. When new models with meaningfully different capabilities appear every two to three months, when agent architectures evolve from simple autocomplete to multi-step autonomous workflows, when your AI coding assistant's behavior changes with every update — the process itself becomes a moving target. What worked in January doesn't work in April. Not because it broke, but because something dramatically better became available, and your competitors adopted it. The half-life of a "good" development workflow is now measured in months, not years.
This isn't a one-time migration. It's continuous process engineering — experimenting with new tools, measuring their impact, adjusting workflows, balancing human oversight with AI autonomy, and doing it all without stopping the team from shipping.
The role that already exists but nobody owns
When a problem is persistent, cross-cutting, and full-time, it becomes a role. This has happened before. DevOps, SRE, Developer Experience — none of these emerged because someone invented a new job title. They emerged because the rate of change in their respective domains exceeded what teams could manage as a side responsibility. AI is doing the same thing to the development process itself, except the rate of change is faster and the surface area is broader.
The function already exists in most teams — someone is already doing this work, partially, informally, on top of their actual job. What's missing isn't the work. It's the recognition that this is an architectural responsibility, not a side task.
The object of this role isn't AI tools and it isn't people — it's the architecture of the development process under human-agent collaboration. Concretely, that means designing and continuously iterating how developers interact with AI at every stage, from planning through deployment. It means building observability into the process itself — tracking how the ratio of reviewer time spent on substance versus noise shifts as AI adoption deepens, understanding where hallucination patterns cluster in your specific codebase, measuring the latency between a new AI capability appearing and your team safely integrating it. Without this data, you're tuning blind. It means managing the constant churn of the tooling landscape, and bridging the gap between what AI can do in general and what your team needs it to do in practice — through custom prompts, rules files, context management, and feedback loops.
A tech lead asks "is this code correct?" This role asks "is this pipeline producing correct code reliably?"
That's a different question, and it requires a different skill set. It combines elements of a tech lead, a DevOps engineer, and an engineering manager, but it doesn't fit neatly into any of those roles. I'd call it a Development Process Engineer — by analogy with Site Reliability Engineer, where the object of engineering is the process, not the product. And critically, it's a full-time job. The landscape moves too fast for someone who's also shipping features to stay on top of it.
The obvious objection
"Great, another layer of process bureaucracy." Fair concern. But consider the alternative: without this role, the same decisions still get made — just informally, invisibly, and by whoever happens to be loudest. The absence of deliberate process engineering isn't simplicity. It's unmanaged bureaucracy.
The distinction is in the framing. This isn't a control function. It's a throughput function. The goal is to make everyone on the team faster and more effective, not to add another approval step. If this role is working well, developers ship more confidently, reviewers spend less time on noise, and the team adopts useful innovations quickly instead of either ignoring them or adopting them chaotically.
If this role is making the team slower, it's implemented wrong. If it's reducing noise in reviews, shrinking the time from "new tool exists" to "team uses it safely," and making architectural drift visible before it compounds — it's working.
Where this sits in the org
A brief note on organizational placement. This role lives close to the developers — inside the engineering team, not above it. It's operational, not strategic. It's closer to the CIO lineage (managing internal systems and processes) than the CTO lineage (technology strategy for the product), though in practice each company will draw that line differently. Like the CIO role before it, this one exists because internal systems became too complex and too costly to manage ad hoc.
It's not the same as a Chief AI Officer, who owns AI strategy across the entire business — marketing, customer service, operations, everything. This role is scoped to the development team's workflow, the same way a DevOps engineer is scoped to the deployment pipeline. But just as DevOps eventually influenced how entire organizations think about shipping software, this role will likely expand its footprint over time.
The compounding gap
I won't pretend to know whether software engineering as a profession survives the next five years in its current form. But in the one-to-three year horizon, one thing seems clear: teams that treat their development process as an engineered system — and staff accordingly — will compound their advantages sprint over sprint. Every process improvement multiplies across the entire team's output.
The teams that leave this work as a side responsibility of an already-overloaded tech lead will keep falling behind, and the gap will widen with every new model release.
I've been calling this a Development Process Engineer. You might call it something else. The name matters less than the recognition that this is a distinct, full-time engineering responsibility. Ignoring this work doesn't keep your process simple — it just makes its failure modes invisible until they're expensive. The work needs doing.
